True startup differentiation emerges by disobeying the rules enforced by the incumbents in an industry.

Incumbents yield tremendous structural position. They dictate the rules, incentives and punishments of an industry. As time goes by, these fragile rules created by them are confused with facts or absolute truths.

As a startup, you have to be willing to ruffle some feathers and change the rules of the game. You have to strategically break some rules that give you huge advantage and make it extremely difficult for incumbents to adapt without losing significant chunk of their revenue or customer base.

The question is how to find these rule-breaking opportunities.

As you become the student of your industry, talk to customers, and understand the rules placed by the incumbents. You start sensing a dichotomy between these deep insight and the rules enforced.

These insights are your weapons. They help you fight the battle at an unfair advantage. They give you the ability to break the structural position of the incumbents. Finding them takes time. As a pre-PMF startup, you identify insights by talking to customers, and living at the edges. Patterns emerge that reveal which rules actually constrain value.

People in tech believe differentiation only comes at the product level, but it's not true. It can come from talent, tech, business model, new regulations, or even geographic positioning.

Stacking these differentiations on top of one another creates a new structural position where you have a shot at becoming difficult to displace.

Case Study: Stripe

When Stripe launched in 2010, payment processing was controlled by banks who enforced elaborate rules: weeks of paperwork, manual underwriting, extensive documentation, opaque pricing, and 2-4 week setup times.

The Collison brothers talked to developers and discovered the gap: developers wanted to add payments in an afternoon, not a month.

Their insight: developers will pay for instant onboarding and simple integration, even at slightly higher fees.

Stripe broke the rules. No sales process (just sign up online). No upfront vetting (algorithmic risk assessment). No account managers (developer documentation instead). They made it possible to add payments with 7 lines of code in 10 minutes.

Incumbents couldn't follow without dismantling their compliance infrastructure, eliminating sales teams, and abandoning enterprise customers.

Stripe stacked multiple differentiations: talent (hired developers, not payments experts), tech (API-first vs. web portals), business model (per-transaction vs. monthly fees), and developer experience (documentation as product).

Each layer reinforced the others. You couldn't copy their developer experience without their culture, their onboarding speed without their algorithms, or their growth without their architecture.

By 2024, Stripe processes hundreds of billions annually. Traditional players stayed frozen or launched half-hearted products that failed because adapting would have cannibalized their business. The insight that "developers want 7 lines of code" broke a multi-trillion dollar industry's structural position.
